What Is an Amazon 3PL, and How Is It Different From FBA?

An Amazon 3PL is an independent fulfilment provider that stores your stock, picks and packs your orders, and ships them to Amazon customers on your behalf, instead of you sending that stock into Amazon's own fulfilment centres. The key difference from FBA (Fulfilment by Amazon) is who holds the stock and who controls the process. With FBA, Amazon takes physical possession of your inventory and runs fulfilment entirely within its own network. With an Amazon 3PL, your stock stays with a partner you choose, who can fulfil Amazon orders through FBM or Seller Fulfilled Prime while also serving every other sales channel your brand uses, all from one pool of inventory.

FBA Explained: Amazon's Own Fulfilment Network

Fulfilment by Amazon is the service where a seller sends stock into Amazon's fulfilment centres, and Amazon then handles storage, picking, packing and dispatch for every order placed against that listing. It is Amazon's own logistics infrastructure, and it comes with automatic Prime eligibility, Amazon-managed customer service on those orders, and access to Amazon's delivery speed and scale. In exchange, sellers pay Amazon's storage and fulfilment fees, and that stock effectively sits in a silo dedicated to Amazon. Amazon publishes the full detail of how the programme works, including its fee structure and storage rules, on its own Fulfilment by Amazon programme page.

How an Amazon 3PL Is Different

A third-party logistics provider is a separate business from Amazon. When a brand uses an Amazon 3PL for ecommerce fulfillment, stock is held at the logistics partner's own warehouse management system rather than inside an Amazon fulfilment centre. Orders can then be fulfilled in one of two ways. Fulfilled by Merchant (FBM fulfilment) means the listing shows as seller fulfilled, and the 3PL ships the order under the brand's own name. Seller Fulfilled Prime means the 3PL ships fast enough, and reliably enough, for the listing to carry the Prime badge, while the seller (not Amazon) remains responsible for meeting Amazon's delivery and performance standards. Amazon sets out exactly what that involves on its Seller Fulfilled Prime programme page, including the shipping speed and reliability expectations sellers must maintain to keep the badge.

The Real Trade-offs Between FBA and a 3PL

When scaling an ecommerce business, deciding between Amazon FBA and third-party logistics for Amazon sellers is a critical operational choice. Each method comes with unique advantages and potential limitations.

Where FBA Wins

FBA is simple to set up and gives instant Prime eligibility without a seller having to prove anything about their own shipping performance first. It also draws on Amazon's enormous logistics scale. For a brand selling almost exclusively on Amazon, with no need to coordinate stock across other channels, FBA can be a straightforward starting point.

Where a 3PL Wins

The trade-off with FBA is that stock sent into Amazon is committed to Amazon. It cannot easily flex to cover a website order, a wholesale shipment, or a TikTok Shop sale without separate stock transfers and duplicated inventory. A 3PL removes that silo. Stock sits in one place, and the same units can fulfil an Amazon order, a direct-to-consumer order, or a retail order, whichever comes in first. That matters as soon as a brand sells on more than one channel, because it removes the guesswork of deciding how much stock to lock away inside Amazon versus how much to keep everywhere else. A 3PL also gives a brand more control over packaging, quality checks and the customer experience around the order itself, none of which is possible once stock is inside Amazon's own network.

The Importance of FBA Prep and Inventory Management

Before stock ever reaches an Amazon fulfilment centre or a consumer doorstep, rigorous preparation is required. Using an experienced FBA prep center ensures that all inventory management protocols are strictly observed.

  • FNSKU Labeling: Every unit sent to Amazon requires accurate barcode labeling to prevent misplacement or check-in delays.
  • Compliance Checks: Ensuring products meet strict packaging and sizing guidelines to avoid costly chargebacks.
  • Bundle Assembly: Creating multi-packs and promotional bundles according to strict marketplace specifications.

By partnering with a capable warehouse management provider, brands can streamline their supply chain, reducing lead times and optimising inventory storage across multiple sales platforms.

How Fulfil with Synergy Solves This

Fulfil with Synergy runs Amazon fulfilment as part of a genuine multi-channel operation, not as a separate silo. From our 150,000 sq ft site on Ravens Way, Crow Lane Industrial Estate in Northampton, in the heart of the UK's "Golden Triangle" logistics region with around 90% of the UK population reachable within a four-hour drive, we support Amazon Seller Fulfilled Prime, FBA prep, and FBM fulfilment alongside direct-to-consumer, TikTok Shop, wholesale and retail fulfilment, all run from a single stock pool. That means a brand is never forced to choose between locking stock inside Amazon and keeping enough on hand for its website or its retail partners. You can read more about how that multi-channel fulfilment setup works, and the specifics of our Amazon Seller Fulfilled Prime service.

Behind that stock pool sits a 57,000 sq ft AutoStore automated storage and retrieval grid working alongside conventional manual pick faces, and Blue Yonder, a Tier 1 enterprise warehouse management system, giving real-time inventory visibility down to unit, SKU, batch and location, with a full timestamped, user-tagged stock movement audit trail. That level of visibility is exactly what a brand needs when the same stock is serving Amazon and every other channel at once, because there is no ambiguity about what is available, where it sits, or what has moved. Around 250 permanent fulfilment specialists, with trained agency staff added at peak, keep that operation running, and value-added services including kitting, QC checks, re-labelling, gifting, branded packaging, subscription box assembly and barcode printing are available for Amazon-bound stock as well as every other channel. Returns are processed within 24 hours, with reason code segmentation, inspection, repackaging, and a return-to-stock, hold or dispose decision made on each item.

Premium brands including Hackett London and Percival already trust Fulfil with Synergy with their fulfilment. Clients also gain access to Fulfil Plus, a curated partner network and founder community that Fulfil with Synergy facilitates access to, covering partners in finance including fractional CFOs, supply chain, CMOs, Amazon and TikTok P&L management, and inventory planning, plus peer events. For anything relating to insurance or liability specifics on your account, always confirm the detail directly and in writing with your Fulfil with Synergy contact.

FAQ

Can I use a 3PL for Amazon and still get the Prime badge?

Yes. Seller Fulfilled Prime allows an independent 3PL to ship your Amazon orders while your listing still carries the Prime badge, provided the shipping speed and reliability standards Amazon sets for the programme are met. This gives you Prime-level customer expectations without sending your stock into an Amazon fulfilment centre.

Is it more expensive to use a 3PL instead of FBA?

It depends on your product mix, order volumes and how many channels you sell on. FBA charges Amazon's own storage and fulfilment fees for stock held inside its network. A 3PL charges its own rates, but because the same stock can serve every channel rather than being duplicated across Amazon and elsewhere, many multi-channel brands find the overall economics work in their favour once they are selling beyond Amazon alone.

Do I lose control of my stock with FBA?

Once stock is sent into an Amazon fulfilment centre, Amazon controls how it is stored, picked, packed and dispatched, and that stock is generally committed to Amazon orders. With a 3PL, your stock remains under your provider's management on your behalf, and the same units can be allocated across Amazon, your website, and any other channel you sell through.

Can I run FBA and a 3PL at the same time?

Many brands do, at least during a transition. It is worth noting, though, that stock split across FBA and a 3PL is stock split across two separate pools, which is precisely the fragmentation that a single-stock-pool 3PL setup is designed to remove once a brand is ready to consolidate.

What does Fulfilled by Merchant (FBM) mean?

FBM means the Amazon listing is fulfilled by the seller rather than by Amazon. In practice, this usually means an independent 3PL is picking, packing and dispatching the order on the seller's behalf, using the seller's own carrier arrangements, while the listing shows as seller fulfilled rather than carrying automatic Prime eligibility.

If your stock is currently split across Amazon's own network and a separate operation for everything else, it is worth finding out how a single-stock-pool Amazon 3PL setup could simplify things. Get in touch with Fulfil with Synergy to talk through Seller Fulfilled Prime, FBA prep or FBM fulfilment for your brand.
